At the start of our collaboration, Obolon already operated a small network of retail stores. However, these locations lacked unified standards — each varied in format and visual identity, with no planograms or service system in place. Our task was to deeply standardize and adapt their existing experience to meet the demands of scalability and franchising.

Another key challenge was aligning the interests of a major brand with the expectations of future franchise partners. We needed to develop a format that was profitable for the manufacturer, easy to implement for franchisees, and attractive to the end consumer.

Results

On November 29, 2022, sales of the O Market franchise started at the MOST Franchising Day event. The same day, the first franchise agreement with a partner was signed. An active sales process began in February 2023. By the end of 2023, our team had attracted 11 partners, which is equal to 21 franchise points.

As of the end of 2024, the network had grown to 45 stores in 18 cities of Ukraine. We not only achieved our goals, but also created a new standard in retail by transforming disparate points of sale into a holistic model of modern retail suitable for replication.

At the beginning of 2025, contracts were signed and lump-sum payments were paid for the launch of five new stores with existing partners. The 2025 strategy involves opening new locations with exclusive partners, since such a model is the most effective for this format. The partner will be assigned a certain territory and a specific number of facilities that he must open during a certain period.

The Way We Started

Obolon is a legendary brand in Ukraine, synonymous with the beer market, thanks to its more than 30-year history and stable demand.

Obolon has 9 enterprises in different regions of Ukraine, employing over 4,000 people.

This includes three independent breweries, one of which – Obolon Brewery in Kyiv – ranks among Europe's top largest breweries.

What did we do?

  • The first step was to analyse the market and conduct a marketing audit of the company’s standing.
  • The current business model was analysed, improved and adapted to create a scalable offer. A franchise concept that meets the ambitions of scaling-up and modern market requirements was developed.
  • A financial model that provided a solid foundation for effective and profitable cooperation with future partners was estimated.
  • Legal support package. A legal package of agreements for signing with potential partners was developed, and is now actively used to work with franchisees.
  • The brand identity was refined. The updated logo and consistent corporate style, which was developed according to modern trends, consolidated the image of O Market as a relevant and progressive brand.
  • A franchise presentation and landing page were created, which are still used to encourage the purchase of new franchises.
  • Local marketing. Recommendations on layouts and product planograms were given, and we helped with the implementation of a loyalty program and promotional offers for network customers.
  • A franchise sales strategy that contributed to the growth of brand awareness and ways to effectively attract new partners was developed.
  • We developed, described and automated service standards, standards for working with personnel, and other network standards. Previously, the company did not have this in place, so it was impossible to oversee the work of partners and work according to singular algorithms. Therefore, our solution helped minimize partners’ errors in doing business.
  • An FMS system was introduced. This allowed key work standards to be automated, simplified network management and increased its productivity.
  • Launching a large-scale marketing campaign using our own resources ensured wide coverage of the franchise among potential partners.
    We ensured franchise sales in Ukraine, and during the sales period we implemented new tools to improve sales, namely:

◦ Creation of a telegram channel
